LCI Congress Panel: Best Practices for Collaborative Pull Planning of Complex Renovation Work in Manufacturing

Our team is involved in the design/construction of a design-build project for General Motors (GM) to renovate a manufacturing plant while the plant remains in operation. The project involves various re-tooling projects, the construction of a new addition, and the replacement of the two primary transformers that provide the plant with power. Given the complexity and the nature of the renovation, close collaboration was required between the owner’s engineering team, the plant, the electrical utility company, the design team, and the construction team stakeholders to plan the execution strategy for this complex renovation. The team employed collaborative pull planning to develop the overall phasing plan for the project then implemented the Last Planner system during work execution. This presentation will highlight a specific area where the combination of detailed collaborative pull planning and the augmentation of visual aids (detailed time-based step-by-step visual representations) proved to be effective to communicate the detailed sequences. This combination allowed us to communicate at the appropriate level of detail with all stakeholders and capture its proper timing and sequence so that the replacement work can proceed with minimal disruption to plant operations.  vPlanner has been used to plan design and construction on this project.

LCI Congress Panel: How 3D Model Coordination Eliminates Risks from Challenging Healthcare Renovations

vPlanner Project Director Matthew Jogan will co-present on a panel at the 19th Annual LCI Congress, the premier Lean event of the year hosted by the Lean Construction Institute. Titled “How 3D Model Coordination Eliminates Risks from Challenging Healthcare Renovations”, the discussion will center on the benefits of 3D model integration, particularly in overcoming the challenges inherent in healthcare renovation projects. 

The impact of healthcare reform and limited opportunities for large capital expenditures have prompted hospital owners to explore projects that retrofit and update aging facilities to meet the changing needs of their patients and staff. While renovation projects may save money and time compared to new construction, there are significant risks and challenges in dealing with complicated site conditions and achieving uninterrupted hospital functionality. 

One such project is the Sutter Health Alta Bates South Wing Renovation project, which is scheduled to build three programmatically distinct sub-projects (dietary department, MRI suite, and doctors lounge) within a 25,000 SF contiguous existing ground floor of the 1978 Merritt building at the Alta Bates Summit Medical Campus in Oakland, California. 

3D model integration and coordination have been critical to remove potential risks that stem from existing constraints prevalent in aging healthcare facilities. Undocumented existing conditions on site, the need to design new extensive MEP systems with low existing floor-to-floor heights, site adjacencies to highly active, complex spaces, and the need to adhere to a strict compliance schedule are all factors common in healthcare renovation work. Additionally, vPlanner has been used on the project for collaborative design and construction planning.

For the Sutter project, through model-based workflows, it was possible to identify structural conditions and existing MEP systems not represented in as-builts, and to analyze how to site complex medical equipment such as MRI units to avoid interference with other systems and equipment. This ability to identify risks through 3D model coordination, both in existing conditions and design, in present and future states, is crucial to a successful renovation project in healthcare.

Takt Planning Workshop and Simulation (@P2SL)

The vPlanner team, Drees and Sommer, and P2SL will host a 2-day hands on workshop on Takt Time Planning (TTP) at P2SL in September. TTP is a Production Planning technique that can improve workflow reliability at the Phase Plan level when implementing the Last Planner® System (LPS). TTP reduces variability by setting a predictable production rate for standard activities across right-sized geographic work areas. The pace of work is established by adjusting crew sizes and fixing the durations of standard activities to perform similar steps across the geographic locations in succession. This disciplined production planning approach can align not only the workflow at the site, but also the overall flow of materials and information through the supply chain starting in design and moving into detailing, fabrication and delivery processes required to support the execution of the Takt sequences.

The workshop will utilize a hands on simulation game designed specifically to teach the concepts of Takt Time Planning and demonstrate how those concepts can be used to optimize flow. Additionally, it will introduce various techniques for managing the Takt Plans including purpose built tools like vPlanner and integrating the results into the overall Last Planner® System implementation.

With a career spanning over 35 years, Victor Ortiz is an expert in the field of organizational development, business process improvement and lean construction implementation. Victor has successfully trained over 2,000 project team leaders in collaborative leadership, business process improvement, lean project delivery and production management.  Victor previously served as the Global Program Manager at Cisco's Workplace Resources organization. In this role, he introduced and promoted the use of a Lean Construction Production Control pilot program that resulted in significant improvements in overall delivery reliability. Most recently, he served as the Director of Organizational Development at Strategic Project Solutions, a San Francisco-based management consulting company.

Gemba: CPMC Van Ness and Geary Campus Tour

The executive leadership team from Sutter Health, SmithGroup, and HerreroBoldt will host attendees of the Lean Construction Institute's 16th Annual Congress at their project big room on 1200 Van Ness in San Francisco.  The $2B hospital will be one of the largest in California.  The tour "shows how full team integration and collaboration is significant, though adding its own challenges. A safe, open environment for the collocated team lends itself to providing enhanced communication and collaboration, thereby streamlining problem solving and eliminating waste. Visual displays are critical to show progress and to illuminate the multiple task forces within the IPDT (i.e. site & structure, enclosure, MEP, interiors, financial, production)".  The project adopted vPlanner as the primary tool for implementing the Last Planner System during design and construction.
